Scary!

This is the second time I have seen this on a "running" bike that I have bought.
On my KH500 the lining had almost completely delaminated on one shoe, fortunately I declined a test ride as it was not taxed or mot'd. When I stripped it down the top yoke came off in two pieces, there was a hairline crack right through it!

Unfortunately its pretty common in bikes of "our" age, the good news is that the gap between the drum is usually so small that they don't come off and jam, you normally get a feel in the pedal that something is amiss after they have completely separated

Delamination of the brake shoes is a really big problem on the older Yamaha XJ's.....including my turbo. As Rick noted, on the triples, there's isn't enough space to cause to big an issue but I've heard of several XJ members having their rear brakes lock up at highway speeds because the shoe dislodges and causes a lock.
I've learned by experience to ALWAYS remove the rear (and front if equipped) wheel and inspect it visually, even if it "feels fine".

Not just on old brake shoes either
I had the front shoes on my H1 re-lined by a company in Sheffield about two tears ago and one of them has de-laminated
Front brake felt very weak so stripped and inspected - not quite as bad as yours Tony - but still a worry.
So am now waiting for them coming back from a different company and having the drum trued on a lathe at the same time.

We had a guy last year the bought a "Restored" H-1........he assumed it was good to go........was going up Highway1 on the California Coast........back wheel locked up hard and almost threw him over the bars and into oncoming traffic..........the builder left the "Cotter Pin" out that goes thru the bolt to keep the Nut from falling off on the back brake rod........the nut rattled off, the bolt fell out, spun the hub around till the brake lever caught and locked it up hard......Bad Deal.........I use some Blue Locktite on my bolt and a new cotter pin.........I saw an H1 last year that was missing the cotter pin..........He told his wife that he ran out of gas (smart man)
